Bata India replaces agencies with AI for its entire marketing calendar

The footwear giant now runs its entire marketing calendar, briefing to publishing, through autonomous AI agents, pocketing over $1 million a year in the process

GURUGRAM: Bata India has just done what most marketing chiefs only threaten to do in agency review meetings, it has cut the agency out entirely. The country’s most trusted footwear brand has rebuilt its creative engine around AI, moving from a model fully dependent on external agencies to one where autonomous AI agents run the entire creative calendar end to end, briefing, creation, review, publishing, response management and post-performance learning, with the technology built alongside AI marketing partner Zocket. The result, an estimated $1 million-plus saved annually in agency and production costs, money the brand says it is now redeploying into building the brand itself.

What makes this more than a cost-cutting headline is the sheer completeness of the deployment. Bata India has run its online reputation management entirely on AI agents for three months, with monitoring and response across social platforms handled without agency or outsourced support, and creative development has followed the identical path. Briefs are now generated from live brand and category intelligence rather than a planner’s hunch, assets are produced and adapted across formats automatically, and the performance of every post feeds straight back into the next brief, closing a loop that used to take weeks of agency back and forth into something closer to real time.

The system’s edge lies in context rather than raw automation. Bata’s AI agents draw on a live intelligence layer built with Zocket that tracks footwear trends, consumer signals, brand conversations and market movement, meaning the output is not generic AI slop but genuinely brand-calibrated creative. Badri Beriwal, chief strategy officer and chief business development officer at Bata India, put it plainly: the brand has moved from being entirely dependent on agencies for creative execution to running its full creative calendar on AI, and the shift has made the team significantly faster and more productive while freeing up serious budget for brand building. Karthik Venkateswaran, co-founder and chief executive of Zocket, went further, calling it one of the most complete AI transformations his company has seen in consumer marketing and crediting Bata with setting a benchmark for category leadership in the AI era.

Crucially, Bata insists this is not about removing people from marketing but removing dependence on outsourced execution, with human teams shifting from briefing and supervising agencies to directing an AI system that executes, while retaining ownership of brand direction, consumer strategy and final judgement. For an industry watching AI adoption move from pilot projects to genuine structural change, Bata India’s move is as good a signal as any that the agency model, at least for high-volume, always-on creative, is facing its most serious challenge yet.
